- 다중점전략을 통한 이마트의 베트남 시장 진출 전략 -
본 사례 연구에서는 이마트의 베트남 진출 전략을 Prahalad and Doz가 제시한 ‘통합-대응(integration-responsiveness)’ 모델에 기반하여 분석하였다(1987). 그 결과 이 기업은 진출한 국가에서 현지대응의 압력과 글로벌 통합의 압력에 동시에 대응하기 위해 다중 점전략을 채택하였음을 발견하였다. 현지대응을 위해 이마트는 중국에서의 실패를 교훈 삼아 점포 설계, 진열대 배치, 상품 구색, 마케 팅 등에서 철저한 현지화를 추구하였다. 아울러 글로벌 통합을 위해 점포의 입지 선정 및 규모 결정, 점포 관리, 다국적 기업 및 한국에 서 상품 조달, 현지 조달 식품의 안정성 확보, 통일된 브랜드 이미지 구축 등에 있어서 본사가 개발한 정책 및 기술, 경영 노하우를 적 용하였다. 이마트의 그러한 현지화와 글로벌 통합의 노력은 베트남에서 단기간에 외국인비용을 극복하고 우수한 경영성과를 달성하는 데 기여했다. 이러한 사례는 대형 할인점 기업이 해외시장에 진출할 때 현지기업에 대한 차별화 및 경쟁우위 구축이 글로벌 통합과 현 지화라는 두가지 방법을 통해서 이루어질 수 있음을 시사한다.
Emart's Multifocal Strategy in Vietnam
We investigated Emart’s strategy to enter the Vietnamese market on the basis of Prahalad and Doz’s ‘Integration- Responsiveness Framework’(1987). Our analysis reveals that this retail company has adopted a multifocal strategy in order to respond to the pressures for both global integration and local responsiveness. Taking lessons from its earlier failure in China, Emart sought to thoroughly localize its Vietnamese business in designing the store, laying out shelves, merchandising, and marketing. For global integration, it applied its home-based technological and managerial knowhow in determining the location and size of the first store, sourcing from global and Korean suppliers, securing food safety, and establishing consistent brand image in Vietnam. Thanks to those efforts for localization and integration, Emart has successfully overcome the liabilities of foreignness and achieved remarkable performance in the foreign market. Our findings suggest that foreign retailers can build competitive advantage over local competitors using both localization and integration strategies.
